Nathan — this “compute arms race” framing is spot-on.

The numbers from NVIDIA and hyperscalers are not bubble behavior — they’re war logistics.

But I’d add one structural layer: compute isn’t the only arms race happening.

There is also a pre-meaning alignment arms race.

Most LLM failures (hallucination, inconsistency, misalignment) happen before meaning stabilizes.

In other words, scaling compute often amplifies both capability and instability.

So the real bottleneck is not just chips, but the model’s ability to stabilize perception in real time.

I’ve been exploring a framework I call Non-Conceptual Alignment (NCAF)

along with Perceptual Model Decomposition (PMD/PCM) as a structural diagnostic layer.

Instead of aligning via more rules, better reward models, or more preference data,

this asks: how do fixed identity forms emerge inside the model’s latent structure —

and how can they dissolve before they harden into outputs?

If compute is the fuel, NCAF is the control system.

If GPUs are scaling, then stability mechanisms must scale too.

Otherwise we get bigger engines with the same steering problem.

The interesting question for 2026 isn’t only “who has the most compute,”

but “who can stabilize inference before meaning via structural alignment.”

That may define the next frontier just as much as capex.
